There is a pattern we see in every founder conversation between now and October, and it has almost nothing to do with how good the brand is.
Two brands go into peak season with roughly the same revenue, the same catalogue, the same ad budget. One of them spends December reading a P&L. The other spends it inside a support inbox at eleven at night, personally chasing a carrier about a package that was supposed to arrive before Christmas.
The difference between them was not effort in November. It was a decision in September.
Because here is the part that is easy to miss when you are heads-down on creative and inventory: Q4 does not add work evenly. Order volume might double. But support tickets do not double — they roughly triple, because peak traffic brings first-time buyers, and first-time buyers ask questions repeat customers never do. Where is my order. Will this arrive before the 24th. Can I change the address. Fulfilment exceptions climb faster still, because carriers are congested and 3PLs are running at capacity, so the same address error that took four minutes to resolve in August takes twenty in December.
By November you are choosing between three things. Hire fast and put someone untrained in front of your customers during the most expensive weeks of your year. Absorb it yourself and lose the founder hours you needed for the actual selling. Or let response times slide and pay for it in refund requests, chargebacks, and one-star reviews that outlive the quarter.
The brands that avoid all three did not find a fourth option in November. They just made the decision earlier — while there was still enough runway to train someone properly.
Extra hands with a custom-built system saves your brand from the surge.
This is where most offshore staffing goes wrong, and it is worth being blunt about it. A freelancer or an agency VA arrives as a pair of hands and a blank slate. You write the SOPs. You correct the tone. You review the work. You become the quality layer — which means the thing you outsourced to save time now costs you time, right at the point in the year when you have the least of it.
What actually holds up under peak volume is three things working together. We build all three before your operator answers a single ticket.
A trained operator, not a generalist
We hire for the specific role, never generically. Every operator clears application review, a structured interview, and a role-specific skills test, then completes a multi-week certification track on the exact tools they will work in — Gorgias, Zendesk, Shopify, your 3PL portal. They practise in a sandbox, not on your customers. By the time they are matched to you, they already know the job.
Your Brand Bible, not a generic script
We build a documented SOP set and Brand Bible around your brand — your voice, your refund and reship thresholds, your escalation rules, your 3PL quirks, the decisions you would make yourself. It takes one walkthrough call from you. It becomes the thing your operator runs on, and the thing that means your knowledge is no longer sitting only in your head.
A QA layer that catches drift
Every pod includes Team Lead oversight and quality review as standard. Work is sampled and scored against your Brand Bible, and coaching happens on our side, not yours. You are not the one spotting that tone slipped or that a refund was approved outside your limits — which is exactly the correction founders stop having time for in Q4.
Six steps from first call to a deployed pod
Every engagement runs the same six steps, with clear ownership at each one of what we handle and what stays with you. Nothing about this is improvised, and none of it is a surprise once you have signed.
01 The Growth Gap Report A diagnostic on your operations — yours to keep either way
Before we ever talk about pods or pricing, we look at how your operations actually run. You get a four-dimension ops health snapshot, an opportunity-cost calculation on the hours currently going into manual work, and a pod-fit recommendation — delivered as a PDF.
It is a diagnostic, not a sales document. You keep it whether or not we end up working together.
Answer three short qualifying questions when you book your call. That is the whole input.
We build and send your Growth Gap Report before the call, so the conversation starts from evidence instead of guesswork.
02 The Discovery Call 45–60 minutes, run by Bea personally
A diagnostic conversation, not a pitch. We walk the report findings together, ask the questions a report cannot ask, and end with a specific pod recommendation and the reasoning behind it.
If we are not the right fit for where you are, we will say so on the call.
Walk us through how operations really run — the workarounds, the friction, the things you stopped noticing because they have been broken a while.
Interpret the report, pressure-test the fit, and give you a clear recommendation with pricing attached.
03 The Engagement Kickoff Same day to 48 hours — two workstreams start at once
We confirm scope, lock the timeline, and immediately start two things in parallel: building your Brand Bible, and matching your operator. Nothing sits in a queue waiting for the other to finish. What was quoted on the call carries through unchanged.
Finalise the paperwork on your side. That is genuinely it.
Lock scope and timeline, open both workstreams the same day, and tell you exactly what dates to expect.
04 SOP & Brand Bible One walkthrough call from you — we build the rest
This is the step that separates a system from a staffing invoice. We take what is in your head and turn it into documentation your operator — and any future operator — can run on: brand voice, response templates, escalation paths, refund and reship thresholds, 3PL handling rules.
If you have no documented SOPs today, that is precisely what the walkthrough is for. We build it from scratch based on what you tell us. Within seven business days of that call you get the complete Brand Bible and SOP set in a clean workspace, with a guided video walkthrough of every section.
It stays a living document. We expect to test and adjust it in the first weeks of deployment — you are approving a starting point, not signing a contract with yourself.
Share any SOPs you already have, answer our intake questionnaire, join one live walkthrough, review the draft. One questionnaire, one call, one review.
Write, structure and deliver the entire Brand Bible and SOP set, plus the video walkthrough.
05 Matching & Deployment Live within 5 business days of your approval
There is no scramble to hire after you sign. Your operator was selected and in certification training while your Brand Bible was still being written. The moment you approve it, we integrate your SOPs into their training and deploy.
If an operator ever becomes unavailable, a bench-ready replacement steps in within five business days, already trained on your existing SOPs. No re-onboarding burden lands on you.
Approve the Brand Bible and provide tool access — Shopify, Gorgias, Klaviyo, your 3PL, whatever the pod needs.
Fold your playbook into their training and put a certified operator live within five business days.
06 Reporting & Optimisation Weekly reports, monthly reviews, quarterly recalibration
You get a weekly statistical report against your pod’s KPIs — with interpretation and recommended adjustments, not just a dashboard screenshot. Every report includes the SOP changes we have made or are recommending, so the Brand Bible keeps improving without you having to drive it.
Behind that, the internal coaching and QA layer keeps brand standards aligned without needing your involvement. You have a direct line to your operator and to Bea whenever you want one.
Read the weekly report. Message us when you need us. Show up to the monthly review.
Report weekly, review monthly, recalibrate quarterly — and keep the QA layer running underneath all of it.
We are opening two founding partner slots for this Q4
We are a young agency with an experienced team, and we are deliberate about how we take on our first brands. Rather than filling every slot we can, we are taking two founding partners into Q4 — brands we can give disproportionate attention to, and whose results we want to be able to point at afterwards.
Operators for both pods below are in certification training right now, built specifically around peak-season load. They come off the bench mid-September.
CS Operator
A dedicated operator owning your support inbox end to end — tickets, WISMO, returns and exchanges, reviews and Trustpilot — in your brand voice, to your escalation rules.
Order Processing & Logistics
Your order-to-delivery pipeline handled daily — order review, address errors and split shipments, Shopify and 3PL kept in sync, carrier chases the same day.
Monthly rates are unchanged and published openly on our Service Pods page. We are not discounting the work — we are removing the cost of getting started.
- Who it is for
- E-commerce brands roughly $1M–$5M in annual revenue, where you or one stretched VA are currently the entire support or fulfilment function.
- What you get
- The setup fee waived in full on the pod you choose — $500 on Pod 01, $750 on Pod 02. Everything else is the standard engagement: same rate, same playbook, same QA layer.
- What we ask
- A three-month minimum through the end of Q4, and — after we have actually delivered a successful peak season — a written review we can publish with your brand name attached. If Q4 does not go well, we do not ask for it. That is the whole trade.
- The deadline
- Calls must be booked by 15 September. That is not a marketing date — it is the last point at which the playbook above can run end to end and still leave your operator properly ramped before Black Friday.
What actually happens between now and Black Friday
The dates below are the real ones, taken from the six steps above rather than rounded down to sound fast.
Start with the Growth Gap Report
Book the call and we will send your Growth Gap Report before we speak. If a pod is not the right call for where you are right now, we will tell you that on the call — you keep the report either way.
